Leader as Coach: A Bold New Way to Lead

At the ACHE Congress 2026 in Houston, Texas, CTI Founder & CEO Mo Kasti had the privilege of facilitating an interactive session titled: “Leader as Coach Live Lab: A Bold New Way to Lead.”
This was not a traditional presentation. It was a working session—a lab—designed to help leaders experience what coaching looks like in practice.
And one theme became clear very quickly:
The leadership model that got us here will not get us where we need to go.
The Shift: From Managing to Coaching
Historically, leadership in healthcare has been rooted in expertise, direction, and control. Managers were expected to:
- Provide answers
- Solve problems
- Drive tasks to completion
But today’s environment—defined by complexity, burnout, and constant change—requires something more.
It requires leaders who can:
- Develop others, not just direct them
- Create ownership, not dependency
- Unlock thinking, not just give answers
This is the essence of the Leader-as-Coach mindset.
Importantly, this is not about replacing management.
It is about expanding leadership capacity.
The most effective leaders today know when to:
- Step in as a manager (to provide clarity, direction, and accountability)
- Step in as a coach (to ask, explore, and develop others)
What Makes a Great Coaching Leader?
During the session, we explored the core attributes that distinguish coaching leaders:
- They build strong, trusting relationships
- They create psychological safety where real issues can be discussed
- They lead with empathy and curiosity
- They listen deeply—not to respond, but to understand
- They ask powerful, thought-provoking questions
- They co-create solutions rather than prescribe them
- They focus on learning and growth, not just outcomes
- They recognize effort as well as results
At its core, coaching is not a technique.
It is a way of being.
The 3-Box Coaching Framework
To make coaching practical and repeatable, Mo introduced a simple but powerful structure: the 3-Box Coaching Framework.
Building Self-Awareness: The Leader-as-Coach Assessment
To extend the impact beyond the session, Mo introduced a Leader-as-Coach Readiness Assessment.
This tool allows leaders to:
- Evaluate their current leadership behaviors
- Identify gaps between managing and coaching
- Receive targeted development insights
Because leadership transformation starts with awareness.

Mo’s Final Thought
The future of healthcare will not be led by those who simply manage complexity better.
It will be led by those who can develop people within complexity.
Leaders who coach create:
- Stronger teams
- Greater ownership
- More sustainable performance
And ultimately, better outcomes—for both people and patients.
The question is no longer “Are you a manager or a coach?”
It is: “Do you know when to be each—and how to do both well?”
